What Is the CLV Formula?
It calculates what a customer is worth.
The CLV formula multiplies average purchase value, purchase frequency, and average customer lifespan, then adjusts the result for gross margin. The output is the profit a customer generates over their entire relationship with your brand, not just the revenue. Businesses that size acquisition spend against this margin-adjusted number, instead of revenue alone, avoid funding customers who look profitable on paper but lose money after cost of goods.
Customer lifetime value, CLV, turns purchase history and retention data into a forecast of profit per customer. Marketers often use "CLV" and "LTV" interchangeably, but where a distinction is drawn, CLV usually refers to the margin-adjusted figure, what a customer is worth in profit, not top-line revenue. That distinction matters more than the acronym. A $500 revenue-based LTV on a product with 30% margin is worth $150 in CLV terms, a number much closer to what actually funds your next acquisition dollar.
According to Harvard Business Review, increasing customer retention by just 5% can increase profits by 25% to 95%. That range only tells you what a customer is worth once you calculate CLV correctly in the first place.

How Do You Calculate CLV Step by Step?
Four inputs, one formula.
CLV = Average Purchase Value x Purchase Frequency x Average Customer Lifespan x Gross Margin %. Calculate each input from your own sales and cost data, multiply them together, and the result is the profit one customer generates over their full relationship with your brand.
The formula:
CLV = Average Purchase Value x Purchase Frequency x Average Customer Lifespan x Gross Margin %
Walk through a worked example. A skincare brand has:
Average purchase value: $65
Purchase frequency: 4 times per year
Average customer lifespan: 2.5 years
Gross margin: 55%
$65 x 4 x 2.5 x 0.55 = $357.50 CLV
Without the margin adjustment, the same inputs produce a $650 revenue-based LTV, the figure our three-formula LTV guide walks through. The $357.50 CLV number is the one that should set your maximum acquisition cost, because it already accounts for cost of goods.
Run the same formula for a subscription supplement brand: $55 average purchase value, 6 purchases per year, a 4-year average lifespan (a 25% annual churn rate), and 60% gross margin.
$55 x 6 x 4 x 0.60 = $792 CLV
That brand's revenue-based LTV is $1,320. The gap between the two numbers, $528, is the amount of "value" that disappears the moment you account for what it actually costs to make and ship the product. High-margin subscription businesses lose a smaller share of LTV to the margin adjustment than low-margin, one-time-purchase businesses do, which is why the CLV:CAC benchmarks below vary so much by business model.

What Do Each of the CLV Formula's Variables Mean?

Average purchase value comes from order data, purchase frequency from repeat-order rate, customer lifespan from churn or cohort retention, and gross margin from your P&L. Getting any one of the four wrong compounds through the whole formula, since CLV multiplies all four together.

Average customer lifespan is the input most brands calculate wrong. If your annual churn rate is 40%, your average lifespan is 1 / 0.40 = 2.5 years, not a guess pulled from a founder's intuition. Pull churn from actual repeat-purchase data over a full 12-month window, since a shorter sample overstates loyalty.

How Is the CLV Formula Different from the LTV Formula?
They start from the same three inputs, then split.
LTV, in its simple form, is Average Order Value x Purchase Frequency x Lifespan, a revenue number. CLV takes that same result and multiplies it by gross margin, converting revenue into profit. Some teams use the terms interchangeably; where they do not, margin adjustment is the dividing line.

The practical difference is size. Margin-adjusted CLV is always smaller than revenue-based LTV, often by 40 to 60% for physical product businesses with typical ecommerce margins. Using the wrong one when setting a target CAC overstates what you can actually afford to spend on acquisition.
What Is a Good CLV:CAC Ratio by Business Model?
The benchmark shifts with margin structure.
A 3:1 ratio is the standard target quoted for LTV:CAC, but that benchmark is usually based on revenue, not margin-adjusted CLV. Because CLV is a smaller, profit-based number, comparing it to the same 3:1 threshold understates how healthy your acquisition economics actually are. Confirm which version of the number, revenue or margin-adjusted, a benchmark is quoting before comparing your ratio to it.

Shopify's guide to customer lifetime value confirms 3:1 as the threshold most commonly associated with sustainable growth, but that benchmark is based on revenue, not margin-adjusted CLV. Read the CLV:CAC column above, not the revenue column, when deciding how much you can afford to spend acquiring a customer.
A marketplace business with a 4:1 revenue LTV:CAC ratio can still be unprofitable per customer once its thin margin is applied. Marketplaces carry the widest gap between the two columns because take-rate economics leave less room to absorb an inflated acquisition cost, even when the top-line ratio looks healthy on a pitch deck.

How Do You Use CLV to Set Acquisition Budgets?
CLV is the ceiling, not the target.
Divide margin-adjusted CLV by your target ratio, commonly 3:1, to find your maximum sustainable CAC. A brand with a $357.50 CLV and a 3:1 target can afford to spend up to roughly $119 acquiring a customer and still hit its margin goal. Spending above that number trades short-term revenue growth for long-term unprofitability.
Maximum CAC = CLV / Target Ratio. Using the skincare example above: $357.50 CLV / 3 = $119 maximum CAC. Any acquisition channel with a blended CAC above $119 works against your margin, even if it keeps generating orders.

What Mistakes Make the CLV Formula Inaccurate?
Four errors distort the output most often.
The most common CLV calculation errors are skipping the margin adjustment entirely, calculating churn from too short a window, averaging CLV across all customers instead of by segment, and using a blended margin instead of a per-product one. Each error pushes the CLV number in a direction that makes acquisition spend look more affordable than it actually is.
Skipping the margin adjustment. Reporting revenue-based LTV as "CLV" overstates what you can spend on acquisition by exactly your margin percentage. At a 40% margin, an unadjusted number runs 2.5x too high.
Calculating churn over a short window. A 90-day churn snapshot taken right after a promotional spike overstates retention and understates true churn. Use a full 12-month window, and validate against an 18- to 24-month cohort where the data exists.
Averaging across all customers. Blending high-value repeat buyers with one-and-done discount shoppers produces a CLV that describes neither group accurately. Using revenue margin instead of a per-customer margin. A blended company-wide gross margin hides real variation between product lines. If your best-selling SKU carries a 65% margin but a loss-leader bundle sells at 20%, a customer acquired through a loss-leader promotion has a materially lower CLV than the blended average suggests, even if their order value looks identical on paper. Calculate margin at the product or category level when a channel skews heavily toward one or the other.
Each of these four mistakes pushes the same direction: toward a CLV that looks larger, and an acquisition ceiling that looks more permissive, than the underlying unit economics support. When in doubt, recalculate with the more conservative input on each variable and treat the resulting CLV as a ceiling to test against, not a target to hit.
Frequently Asked Questions
Is CLV the same as LTV?
They describe the same underlying idea, a customer's total worth, but are not always calculated the same way. Where teams draw a distinction, LTV typically refers to a revenue-based figure and CLV to a margin-adjusted, profit-based figure. Confirm which version any benchmark or report is using before comparing it to your own number.
What margin should I use in the CLV formula?
Use gross margin (revenue minus cost of goods sold, divided by revenue), not net margin. Net margin includes overhead and marketing costs that vary independently of any single customer, which would double-count acquisition spend already accounted for on the CAC side of the ratio.
How often should I recalculate CLV?
Quarterly at minimum, monthly if you are actively scaling ad spend. Margin shifts with cost of goods and pricing changes, and churn shifts with retention program performance, so a CLV calculated on stale inputs understates or overstates your real acquisition ceiling.
Can CLV be negative?
Not directly, since none of the formula's four inputs can go negative on their own. But an inaccurately low margin input, or a business selling below cost, can produce a CLV so close to zero that no acquisition spend is sustainable. That result is a signal to fix pricing or cost structure before scaling acquisition further.
